A group fitness program for business owners
Get out of day-to-day management with a simple, proven system that takes one hour a week—without hiring more people.
Most business owners are stuck in day-to-day management because four things still route through them: decisions, results, knowledge, and key relationships. Even when they have capable people. The fix isn't delegation advice or time management. It's a structured method for:
The Problem
That's what owners say out loud. Here's what it looks like from inside:
Capable people on your team noticed too. Their version is shorter:
Get out of my way. (Please.)
Why this happens
This isn't a capability problem with your team. It's a thinking-pattern problem with you.
These are internal blocks on taking action, and they keep you from giving people clear decision-making authority, defining who owns which results, writing down the knowledge that lives only in your head, and handing off the relationships your business depends on.
So when you try to hand something off, one of four things happens:
The handoff breaks. You pull it back. The pattern repeats.
What you don't need to do
You don't need to hire anybody additional. There are capable people you already employ who are waiting for the opportunity to own results, make decisions, turn what you know into repeatable systems, and take over key relationships. They haven't yet because of a mismatch between what you think they're capable of, what you know you want, and what they think they could do if you got out of their way.
What's at Stake if Nothing Changes
The business can grow only as fast as you can make decisions, deliver results, answer questions, and hold relationships. You're already at capacity. So it stops.
Decisions wait on you. Problems travel up the chain instead of getting solved where they happen. Capable people wait for your sign-off. All that waiting costs money, and it shows up as margins below what the business should earn.
The Exit Planning Institute estimates that half of all business exits are forced by one of the five D's: death, disability, divorce, distress, or disagreement. If one of those hits a business that runs only with you in it, your family inherits a company that stops working the day you do. And on average, 80% of an owner's net worth is in the business.
Only 20 to 30% of businesses that go to market actually sell. Buyers discount owner dependence on price, then protect themselves with earn-outs and transition periods that keep you working after closing. Seventy percent of owners need the sale proceeds to fund life after the business.
Every one of these is a one-hour-a-week problem to start fixing.

The Opportunity
Imagine taking a one-week vacation with your phone off. Not checking email. Not "just one call." Genuinely away. When you return, the business ran fine, possibly better.
Imagine making one small movement per week, moving one recurring responsibility from your shoulders to someone you already employ, and having it stick. Not because you micromanage it, but because you clarified what you want, who should own it, and what's in it for both of you.
Imagine looking at your team through a different lens. Not roles and tasks and abstractions like "marketing" and "operations." Four plain questions instead:
Owners who start asking those questions see capability in their team they never noticed before.
Imagine a business where your involvement is a choice, not a necessity. You can scale. You can prepare for a sale. You can step back and focus on strategy. Or stay involved because you want to, not because nobody else can.
And imagine doing this alongside a group of peer owners who understand exactly what you're facing, because they're facing it too. Every week, watching others work through the same sticky handoffs. Learning from their attempts. Gaining confidence from their wins.
Where it leads
The whole journey has three stages. Get out of day-to-day management. Stay out as the company grows. Then, optionally, design your next business to be owner-independent from the start.
The Solution
Work-OUTs for Business Owners is a group fitness program for business owners who want to systematically reduce their business's dependence on them.
The analogy is literal. This is a group fitness program for business owners who want to get "fit" by getting out of day-to-day management. Think about getting your body fit with a group fitness exercise program. Why would you do it?
I'll tell you why I do group fitness exercise: I want to play with my grandkids. I had kids late in life because of infertility, so I'm looking at some spooky stats: I'll be 57 when my oldest turns 21, and 61 (!) when my youngest gets there.
In Work-OUTs for Business Owners, you set the reason you want to work your way out of day-to-day management. The program gives you the workout, the trainer, and the people next to you.
So why would you want to get out of day-to-day management?
I'll tell you why I want out of day-to-day management: Because doing it all has cost me. A lot. I got seriously ill from overwork a decade ago and could have died or lost a limb. I've burned out five times. And the worst? When I'm doing it all myself, I'm irritable with my wife and the three kids we went through hell and countless infertility treatments to have.
How It Works
You sign up. Within 24 hours, you complete a 30-minute First Class Pass onboarding. You then join one of six weekly Movement Clinics. If there's one that day, jump in and get moving.
These are live, group sessions led by me, John Fulwider, the system's creator. Think of them as workout classes for business owners. Six class times run each week; you attend one. Pick the slot that fits your week, like a gym schedule.
You're not getting personal training (no 1:1 coaching calls). You're getting instruction, form correction, and the accountability that comes from working alongside others.
Each clinic focuses on one of the Four Movements:
Clarifying what decisions you need to stop making, and who makes them instead, with what level of authority, as you would make them
Defining who owns which results, so you stop wearing all the hats
Other people write down and systemize the expertise locked in your head
Handing off customer, vendor, and other key relationships without torching the trust you've built
Early on, you'll need help deciding which moves to make. You and other business owners working OUT alongside you will use my Solve Problems Pretty Darn Quick (PDQ) method.
This method solves one specific problem: You, the business owner, are more involved in day-to-day management than you want to be. It focuses on four factors that pull you back into day-to-day management:
Problems: List problems you're trying to solve.
Decisions: List decisions you could make that would solve those problems. The decision is almost always to move decisions, results, knowledge, or relationships out of your head and hands and into the heads and hands of capable people you already employ.
Questions: List questions you'd need answered to confidently make those decisions and those movements.
Prioritize: Choose the one question you could answer that would make answering the other questions easier, or even unnecessary. (Shout out to Gary Keller's book The ONE Thing!)
Decide: To move the decision/result/knowledge/relationship to a capable person you already employ, now that you have the question answered.
Quickly: Tell that person what you want from them, why you want it, and what's in it for them.
Each week, you identify one recurring bottleneck and convert it into a Movement Card: a structured outline of the conversation you're going to have with the team member you've chosen. The card makes you clarify what you want, why you want it, what's in it for you, what's in it for them, and where the boundaries and escalation lines are. Being really clear about your expectations.
It's not a formal document. It's a conversation starter.
Then you go have the conversation. Immediately.
Often it goes well, and you'll think: that was miraculous, I want to do more of that. Sometimes it won't go well. That is a win, because now you know. Maybe the person doesn't have the authority level you assumed, or the knowledge, or the capability. Take the Movement Card to somebody else, instead of trying to turn someone into who they're not.
Or maybe you weren't clear enough. Clarify and try again with the same person.
The point is you keep moving. One hour a week.
This is trust-but-verify. You verify through structured conversation that you can trust your team. When one person isn't the right fit, you try the next, until it works.
I and other owners help you write your Movement Card. Peer spotters (members further along in the program) share what worked in similar situations.
You also watch other owners work their Movement Cards. That teaches you more than your own attempts alone. Once you're looking for movements, you start seeing them everywhere, including capability in your team you didn't notice before.
Twenty questions, four minutes to complete. You take it when you start and when you finish the 90-day boot camp, and you can retake it any time. You'll also see live data on how other owners in the program are doing: high scores, rapid-movement stats, where people get stuck.
0 to 100 is the range. When you're at 100, you've achieved perfect Owner Independence. When you get to just 80? It's gonna feel like heaven.
The second success measure is a one-to-two-week phones-off vacation. You take it. You come back. You have a structured conversation with your team about what went wrong while you were away. You use the process to fix those things. Then you go again. Your business gets stress-tested, over and over, and gets stronger each time.
Why This Approach
This isn't a workshop to learn delegation skills. This is one hour a week moving actual decisions, results, knowledge, and relationships out of your head and hands. Every week you move one real thing to one real person, and you find out really quickly what happens.
It keeps you on task. It doesn't feel like it's taking you away from the business. And the small wins stack: after 12 weeks you've attempted 12 movements, and your business is structurally different.
If you run EOS or another operating system, keep running it. This program references and enhances the tools you already use. EOS gives you the structure into which you make these movements of decision-making authority, results ownership, knowledge, and relationships.
Most owners who try to get out of day-to-day management on their own don't succeed. They start and quit when it gets uncomfortable. A group changes that. You show up for class, like a fitness boot camp. Your peers are counting on you for your energy. You draw on their energy in return.
Personal training works, but it doesn't scale, and it creates a new dependency on the trainer. One-to-one business coaching works, but it doesn't scale, and it creates a new dependency on the coach. This program is about reducing your business's dependence on you, so you should never become dependent on it. You learn the method so you keep applying it after you achieve the amount of independence you set out to get.
You'll hear the word "leader" a lot in this program, and it means something specific: someone who gets, wants, and has the capacity to own results and make decisions, reducing escalations to the owner to the absolute minimum. Or, as one of my coaches puts it, acting their wage. The conversation you'll learn to have sounds like this:
You are a senior leader in this company. Take ownership. Take initiative. Make decisions. Fix the problems yourself. Only come to me with the things where I can legitimately make a difference. Otherwise, do it yourself first.
The Differentiator
I show owners exactly what they can change about themselves to make it easier to get what they want from their business and their people.
What I don't do
What I do instead
Gently remind you of what you've already accomplished, what you want to accomplish, what you still can, and what you alone can do about it. The empathy I'll show you and the encouragement I'll give you come from my own struggles and experience. I've struggled with the same issues, and I've helped dozens of owners solve them.
The blessing and the curse
Most of it is on you. Clarify what you want. Decide who will get it for you. Invite those people to do it. If someone won't or can't, that's good news: now you know, and you can find someone else instead of trying to turn people into who they're not.
A Note From John Fulwider, creator of Work-OUTs for Business Owners
I've spent ten years getting business owners out of day-to-day management, one owner at a time. It works. The problem is that one-to-one coaching built me an owner-dependent, client-concentrated business, and I had darn well better practice what I preach. So I'm using my own system on myself, to get myself out of doing everything in my business. That's what this program is.
The group fitness analogy isn't a marketing idea. It's my experience. Three years ago I joined a group fitness boot camp, kickboxing and strength training. The program was three months long, and in those three months I achieved transformative results. My football player friend Aaron Davis, who knows a thing or two about gaining muscle mass, looked at my before-and-after body comp analysis and said, "Damn, Fully, that's big!"
(Aaron, who played for the '94 and '95 national champion Nebraska Cornhuskers, is the only person who gets to call me "Fully.")
After the boot camp was over, I chose to continue in that program for a year, exercising four to five times a week, and I got really fit.
I am not the type of person who reads about a diet and exercise program like 75 Hard and then just does it. There are people who do that. I know some of them. That's not me, and it's not who this program is for. I need camaraderie, peer support, some accountability, and the energy of watching other people do it and struggle and succeed. If you need those too, this program's for you.
What makes this easy for me to talk about and to design is that I am the student. I'm talking from direct experience. I have done the things I'm asking you to do, and they worked.

— John Fulwider

Why Now
You've known for years that everything can't keep running through you. You've tried delegation. You've read the books. You've hired capable people.
What's missing isn't willpower or knowledge. It's structure, accountability, and peer support. This program provides all three.
If you've thought about selling your business, the clock is already running. An owner-dependent business sells at a discount, and not just on price: on deal terms, earn-outs, and how long you're stuck after closing. Most businesses that go to market never sell at all. Getting out of day-to-day management is the first value driver, and it unlocks your capacity to work on the rest.
The time to join isn't "someday when you're less busy." You're never going to be less busy. The time is now, while the problem is urgent enough that you'll commit one hour a week to solve it.
Frequently Asked Questions
No. You already employ the people who can take this on. The program helps you see that, and helps you have the conversations that let them.
Yes. Wearing all the hats, making all the decisions, fighting all the fires, being the hub of every key relationship, and not liking it: that's exactly who this is for. The one hour a week is how the fires stop reaching you.
No. It's complementary. EOS gives you the structure; this program gives you the movements you make inside that structure. Owners on EOS tend to move faster here, not slower.
No and no. But it does enhance your peer group investment.
Keep your peer group. Work-OUTs won’t give you what a good peer group does: you won’t do strategic planning with the room, compare notes on problems specific to your industry, or talk through how the business is affecting your family.
Every session focuses on one thing: making your weekly move out of day-to-day management, alongside other owners making theirs.
What it does for your peer group is make it worth more. You’ll show up more energized, more focused, clearer, and calmer, because you’re no longer dragging everything you’re still carrying into the meeting. You’ll get more from every session, your fellow members will notice, and so will your facilitator.
That's expected, and it's a win, because now you know. You'll learn why (authority, information, capability, or process), and you'll adjust. The rep is the attempt, not the success.
No. No yelling, no shaming, no "work longer hours." I'll tell you the truth kindly: what you can change about yourself to get what you want from your business and your people, and what you've already accomplished that proves you can.
You could. You'll learn the whole system, and some people take it and run. Most owners who try to get out of day-to-day management alone don't follow through. If camaraderie, peer support, and accountability are what get you to show up and move, that's what the group is for.
You can. After 90 days your membership runs month-to-month and you can cancel before the next billing date. No penalty.
Yes. A business that doesn't need its owner is worth more and sells faster, on better terms. Getting out of day-to-day management is the first value driver.
No. This is group-based. You get live instruction, peer spotters, and form correction, but not 1:1 calls. That's intentional: it keeps the price accessible and keeps you from becoming dependent on a coach. If you're on a hard deadline and need to go really fast, there's a personal training option. Ask me about it.
